A client once told me, “My team has a communication problem.” I asked him, “What is the underlying issue? Have they had negative consequences in the past when they speak up? Are they talking at all? Are they saying things in a destructive way? Or are they just avoiding each other all together?” He stopped for a second and looked at me. Then he said, “I never thought about it like that.” I told him, “People speak when they feel safe. They get careful when they’ve learned honesty comes with a cost. We have to understand what is going on underneath the surface.”
It turns out that what needed to be said was being saved for later. People would nod in the meeting, then say what they really thought once the meeting was over. In the hallway, in side conversations and in the parking lot on the way out. They were prioritizing harmony over honesty.
Once he saw what was really happening, the way he led started to change. He stopped asking why people were holding back and started paying attention to what made them do it. He paid closer attention to his tone, the way he responded, and what people felt when they brought him bad news or disagreed with him. It was a game changer!
